Heart Machine layoffs and possible studio closure

Industry
Heart Machine has laid off the majority of its staff and faces possible closure. This follows the collapse of a publishing deal. Studio head Sophie McEvoy noted that navigating the current industry has been extremely difficult. This situation underscores the fragility of the indie publishing model. Relying on a single deal for viability means one failed agreement can dismantle an entire studio; there is very little safety net when these partnerships collapse.

If the safety net is this thin, why are we still pretending the indie darling path is sustainable? Is the industry just waiting for a total pivot to self-publishing?

It is the same as subcontracting in construction. One prime contractor goes bust and every specialized crew on site loses their paycheck regardless of the work quality.

Perhaps the risk is an acceptable trade-off for the scale of production a publisher enables. Would a studio even achieve this level of polish without that specific type of high-stakes partnership?

Does the milestone system provide any buffer here... or did the collapse happen before a major payment trigger? I'm curious if they had already burned through the initial advance...

Milestones are irrelevant if the publisher is the one folding. The angle here isn't just a failed agreement, but the total lack of diversified funding sources.

This aligns with the broader correction in venture-backed indie funding observed since 2023. Publishers are increasingly eschewing speculative, high-concept projects in favor of tighter scopes to mitigate their own risk.

publishing contracts often include recoupment clauses that leave devs with zero equity if a deal falls through.
